When a strong technical employee is ready for greater responsibility, management can seem like the obvious next step. But the first question should not necessarily be whether that person is ready to become a manager. It should be which type of advancement best fits how they can contribute: deeper technical leadership or people management.
For technical organizations, these are two different paths. Both can involve greater responsibility, broader influence, and increased organizational impact, but the work required to succeed in each is different.
The idea that career advancement should lead toward management has been questioned in engineering research for decades.
A study of 900 engineers by Tremblay, Wils, and Proulx examined preferences across five possible career paths: managerial, technical, project-based, entrepreneurial, and hybrid. The researchers found meaningful differences in the paths engineers preferred and noted that dual career ladders were developed to allow technical professionals to advance through either technical or managerial roles based on their aptitudes and interests.
More recent research continues to distinguish between technical and managerial career paths. Cardador and colleagues describe the managerial path as one involving increasing administrative responsibility and a greater focus on organizational and business activities. On the technical path, technical work remains central as engineers take on increasingly specialized or broader technical responsibilities.
Research by Araújo and Salerno also discusses a model in which engineers can progress through either technical or managerial careers. This type of structure allows technical employees to continue advancing without requiring a move into management simply because they have reached a certain level of technical experience.
Together, this research points to an important distinction: advancement and management are not necessarily the same thing.
A Staff Engineer can take on greater responsibility while remaining primarily focused on technical work. Their influence may extend beyond their own individual output to architecture, complex technical decisions, technical direction, mentoring, and work that crosses teams or projects.
An Engineering Manager creates value differently. The manager becomes responsible not only for their own decisions, but for helping a team perform effectively. The work increasingly involves prioritization, delegation, coordination, feedback, developing others, handling performance issues, and deciding when to intervene and when to allow others to take ownership.
This creates an important difference in how success is achieved.
A Staff Engineer can have significant influence while continuing to work largely through technical expertise. An Engineering Manager increasingly has to achieve results through other people.
The question is therefore not simply whether an engineer has earned a promotion. It is whether the type of work required by management fits the way that individual is prepared to contribute.
When an engineer has consistently performed at a high level, there may be good reasons to give that person greater scope, influence, compensation, or responsibility. But those accomplishments do not by themselves determine which career path makes the most sense.
Organizations considering an engineer for management can benefit from separating two questions that are often treated as one:
Has this person demonstrated strong technical performance?
and
Have they demonstrated the behaviors needed to lead through other people?
The second question requires looking beyond technical output.
For example, how does the individual respond when someone else takes a different technical approach? Are they able to delegate meaningful responsibility rather than retaining control of important work? Can they coordinate competing perspectives without needing to make every decision themselves? Do they know when intervention is necessary and when giving someone else autonomy may produce a better result?
These situations become increasingly important when an engineer moves from being responsible for their own work to being responsible for the performance of a team.
Creating both technical and managerial paths gives organizations more than another way to reward strong engineers. It creates an opportunity to make a better decision about where an individual's strengths are most useful.
A strong technical contributor may be ready for greater scope without being best suited to people management. Another may be ready to shift away from individual execution and take responsibility for the performance of a team. Both can represent advancement.
The important distinction is what the next role will actually require.
When organizations treat management as the natural next step for their strongest technical employees, they risk basing the decision primarily on performance in the person's current role. When technical and managerial advancement are viewed as different paths, the decision can instead focus on the requirements of the role ahead.
The promotion decision becomes stronger when organizations evaluate those requirements rather than relying primarily on performance in the role the engineer already holds.
